Estimating software for flooring and tile

The arithmetic in a flooring estimate is trivial. Everything that goes wrong lives in the assumptions nobody wrote down.

The short answer

Flooring estimates fail on everything that is not square footage — waste factor, pattern, subfloor condition, transitions, demolition and stairs. A useful estimator captures those as explicit inputs so the same job produces the same figure twice.

Flooring estimating has a peculiar trap. The part that looks like the estimate — measuring the floor — is the part that never goes wrong. Everything that costs a shop money is underneath, around the edges, or on a staircase the customer did not mention.

The visible half and the hidden half

Square footage is arithmetic and takes a few minutes. A shop that gets a job badly wrong did not fail there.

The hidden half is subfloor condition, what is currently down and whether it comes up cleanly, transitions between rooms and between materials, height differences at doorways, pattern and layout, and stairs. Any one of those can change a straightforward job into a difficult one, and none of them appear in the sentence a customer uses to describe what they want.

A useful estimator’s job is to force those into the open as explicit inputs before a figure exists, rather than leaving them to be discovered on the first morning.

Stairs, and the things customers never mention

Ask a homeowner to describe the job and they describe the rooms. Stairs are not a room, so stairs do not get mentioned, and stairs are frequently the most labour-intensive part of the whole installation.

The same is true of thresholds, of the closet nobody counted, and of the half-room behind a door that is technically part of the space. None of this is anyone being deceptive. It is that customers describe their homes the way they experience them, and an estimate needs a different description.

The remedy is a set of questions asked the same way every time. Stairs, yes or no, how many flights. What is down now. What is underneath it, if known. Any height changes at doorways. That list does more for consistency than any amount of pricing sophistication.

Waste factor belongs on the document

Every installer applies a waste factor and most apply it silently. A diagonal lay, a strong pattern, a small room with many cuts and a long straight run are all different, and an experienced installer adjusts without particularly noticing.

Writing the factor down, with a one-line reason, converts an invisible judgement into something explicable. When a customer asks why their small bathroom is not proportionally cheaper than a large bedroom, the answer is already on the page. It also means a second person can price a job without the figures quietly drifting from the first person’s.

Photographs instead of measurements

The enquiry stage is where most flooring leads are lost, and the usual cause is asking a homeowner to measure. They cannot do it reliably, they know they cannot, and rather than produce a number they suspect is wrong, they stop.

Asking for photographs instead changes the completion rate substantially. A homeowner can point a phone at a floor, a doorway and a staircase in under a minute, and those three pictures tell an experienced estimator considerably more than a set of amateur dimensions would.

Demolition and disposal, stated separately

A recurring source of friction is a single line covering removal of the existing floor and disposal of it. The customer reads it as part of the installation and is surprised when it appears as its own charge, or when they discover they are expected to deal with the waste.

Stating what is being removed, who removes it, and who disposes of it removes almost all of that friction for the cost of two extra lines. Specialists benefit most

A shop doing one thing — shower pans, or a single installation type — can encode its rules unusually precisely, because the variables are few and well understood. That precision is a genuine advantage: quotes go out faster, they are consistent, and the conversation with the customer is about the work rather than about what was meant.

Pattern and layout change the job

A straight lay and a diagonal lay in the same room are not the same installation, and neither are a large-format tile and a small mosaic across the same square footage.

Cuts drive labour. A small room with many edges is more work per square foot than a large open one, which is counter-intuitive to customers and obvious to installers. A strong pattern means matching, which means waste, which means material. None of this is visible in the room dimensions.

Capturing layout as an explicit input rather than adjusting silently at the end is what lets a second person produce the same figure as the owner would.

What the customer sees

The document that goes out should be readable by someone who has never bought flooring.

That means the measurements are visible, the waste factor is stated with its reason, demolition and disposal are their own lines, and anything excluded is in the body rather than in small print at the end. A homeowner who reads all of that before agreeing has far fewer questions afterwards, and the questions they do have are answerable by pointing at the page.

  • State the waste factor and the reason for it on the document
  • Ask about stairs explicitly, because customers never mention them

Not worth doing

  • Quote from a room count without confirming what is underneath
  • Bury demolition and disposal in a single unexplained line
  • Treat pattern and diagonal layouts as the same job as a straight lay
  • Present a figure as final before anyone has seen the subfloor

Why do flooring estimates go wrong so consistently?

Because the visible part is simple and the hidden part is not. Square footage takes a minute. Subfloor condition, transitions, demolition and stairs decide the job, and none of them are visible in a customer's description.

Should the estimator ask the customer for measurements?

Ask for photographs first and measurements second. Most homeowners cannot measure a room reliably and know it, so a request for dimensions stalls the enquiry where a request for pictures does not.
