Roofing estimator software, built on your rules

Every roofing shop has a spreadsheet that works. The question is how many copies of it are in circulation.

The short answer

A roofing estimator is not a smarter spreadsheet. It is the same arithmetic with the inputs made explicit and one version that everyone works from, so the same roof produces the same figure regardless of who measured it or when.

Roofing is one of the few trades where estimating is genuinely structured. Squares, pitch, layers, penetrations, underlayment, disposal. The inputs are known, the arithmetic is stable, and a good roofer can do most of it standing in a driveway.

That structure is why spreadsheets survive longer in roofing than anywhere else. It is also why, when they fail, they fail quietly.

The failure is versions, not arithmetic

Nobody’s spreadsheet is wrong on the day it is built. It goes wrong over eighteen months, and the mechanism is always the same.

A copy is emailed to the second estimator. Another copy goes onto a laptop for a job. Material assumptions change and get updated in one copy. Someone adjusts a waste factor for a specific difficult job and the adjustment stays. Eventually three people are quoting from three calculators that agree on most jobs and disagree on exactly the ones with unusual pitch or an extra layer.

The shop finds out when two figures for comparable roofs land in front of the same homeowner, or when a job that should have been comfortable turns out thin. Neither failure announces itself as a spreadsheet problem, which is why it persists.

What a structured estimator actually changes

One version. That is most of the value, and it is unglamorous enough that it rarely gets sold properly.

Beyond that, three things follow. The inputs become explicit, so a figure can be explained rather than defended. The measurements are stored alongside the result, so a proposal can be revisited in six months without remeasuring. And a change to a material assumption happens once, in one place, rather than in however many copies exist.

None of this makes an experienced roofer more accurate. It makes the shop consistent, which is what the roofing hub describes as the real gap.

Assumptions belong on the document

The most useful thing a roofing proposal can do is state what it assumed.

Two layers or one. Decking assumed sound, with a stated rate if it is not. Disposal included. Gutters excluded. The pitch measured or estimated. These are the details that turn a difficult conversation on day two into a short one, because the answer is already written down and the homeowner read it before signing.

Roofers often resist this on the grounds that it invites argument. In practice it does the opposite. The argument happens either way; the only variable is whether you have a document that settles it. This is also why the exclusions belong in the body of the proposal rather than in small print at the end, where their presence reads as a trap even when it is not.

The website calculator question

Homeowners increasingly want a figure before they will pick up a phone, which puts pressure on shops to publish one. It can be done well and it is easy to do badly.

Done well, the calculator returns a range, states clearly what it assumes, and says plainly that a site visit will confirm it. The homeowner gets orientation, the shop gets a qualified enquiry with measurements already collected, and nobody has been misled.

Done badly, it returns a single confident number that a site visit then contradicts. The homeowner does not conclude that roofing is complicated. They conclude that they were quoted one thing and told another, and that impression survives the explanation.

If you are uncertain, do not publish one. An enquiry form that collects the roof’s details and promises a figure within a day achieves most of the same thing without the risk.

What building one actually involves

The development is the small part. The substantial part is extraction — getting the rules out of your head and onto paper.

You already apply a waste factor and it varies by pattern. You already adjust for pitch beyond a certain point. You already know which penetrations are routine and which are not, what disposal costs you in time, and when a second layer changes the job entirely. All of that exists as instinct, and instinct cannot be encoded until it has been articulated.

Expect that conversation to take longer than you think and to be the useful part regardless of what gets built. Several shops have come out of it having tightened rules they had never examined.

Where it sits in the order

After the phone and after the site. An estimator makes existing work more profitable; it does not create work. A shop missing calls should cover the phone before building anything here, and a shop with no web presence should start with the site.

Reissuing without rebuilding

A roofing proposal rarely survives first contact unchanged. The homeowner asks about a different material, or the decking turns out to need attention, or they want the detached garage included after all.

In a spreadsheet, each of those means rebuilding the document and hoping nothing was lost in the copy. That is where the version problem described above quietly reasserts itself, one revision at a time.

A structured estimator should let a figure be reissued from the stored measurements with one input changed, and it should keep both versions. Six weeks later, when somebody asks why the number moved, the answer is visible rather than remembered.

Who should be able to produce one

This is worth deciding deliberately rather than by accident.

In most roofing shops the owner prices everything, which is safe and becomes the constraint on how much work the shop can chase. Letting a second person produce figures is the obvious relief, and it is only safe once the rules are written down — which is exactly what building an estimator forces. Several shops have found that the writing-down was the valuable part and the software was almost incidental. Worth doing

  • Write the assumptions onto the document itself, where the customer can read them
  • Keep one version of the material and labour inputs, updated in one place
  • Record the measurements that produced the figure, not only the figure
  • Let a proposal be reissued without being rebuilt from scratch

Not worth doing

  • Let three people carry three different copies of the same calculator
  • Publish a figure on your website that a site visit will contradict
  • Bury the exclusions in small print at the end
  • Rebuild the whole document because one measurement changed

Questions people actually ask

What is wrong with the spreadsheet we already use?

Usually nothing, until it multiplies. The failure is not arithmetic, it is versions — three people holding three copies, one of which still contains last season's material assumptions in a cell nobody looks at any more.

Will this make our estimates more accurate?

It will make them more consistent, which is different and often more valuable. An experienced roofer is already accurate. What varies is whether the same roof produces the same figure on a Tuesday and on a Friday.

Can customers use it themselves on the website?

They can, if it produces a range and states plainly what it excludes. A figure presented as final and then revised after a site visit damages trust more than offering nothing would have.

How long does something like this take to build?

Most of the time is not development. It is extracting the rules you already apply by instinct — waste factors, pitch adjustments, disposal, layers — and writing them down explicitly, which is work only you can do.
